What to watch each week

Week 1 External blockers start ticking down day one. Twilio 10DLC paperwork (Saurav) and AWS BAA + NexHealth partner call (Gaurav) all run in parallel with foundation work. If any of these stall, the whole sprint compresses.
Week 2 Conversation engine + Claude API integration is the longest single-owner block (Saurav, Days 5-10). This is the highest-leverage piece of the entire project. Parth should shadow the state machine work so there's a documented pair.
Week 3 First "full booking path" demo at end of week. Gaurav's NexHealth slot lookup (M4.3) + Saurav's slot locker (M4.4) must converge by Day 16. This is where Gaurav and Saurav should pair-program.
Week 4 Four people are building UI in parallel (Usha conversation thread + Parth calendar + Leelakshi config tabs + Saurav take-over). Design system from Week 1 prevents drift; daily 15-minute frontend sync recommended.
Week 5 Testing + bug fixing dominates. M12.4 end-to-end test on Day 25 is the go/no-go gate for pilot deploy. Everyone converges on this.
Week 6 (Buffer) Pilot deploy + go-live. If the team is on track end of Week 5, Week 6 is polish + practice training. If slipped, Week 6 absorbs the overflow.

What the columns tell you

Days 1–5 Heavy pairing week. Every engineer is on foundation work. Three pairs naturally form: Gaurav + Parth on infra and schema, Saurav alone on Twilio paperwork, Usha + Leelakshi on the frontend + auth stack.
Days 6–10 Engine + API week. Backend converges on Claude integration. Frontend converges on dashboard. Only minor cross-team interaction (Leelakshi → Saurav on persona tab affecting LLM prompts).
Days 15–18 The convergence zone. Gaurav (slot lookup + booking) + Saurav (slot locker + take-over) MUST integrate cleanly here. Recommend a 2-day pair-programming block.
Days 20–25 Highest parallelism. Everyone works independently on different modules. Gaurav's review load peaks. Plan for him to review PRs end-of-day rather than mid-task.
Day 25 All five engineers converge on M12.4 end-to-end test. Half a day on dedicated test scenarios, half a day on triage. If anything fails, Week 6 buffer absorbs.
